Making a hard choice legible

The weighted decision matrix — Pugh matrix, decision grid, multi-criteria analysis, whatever your industry calls it — is the standard way to compare a job offer against another, three suppliers, two apartments or four laptops when the options are good at different things. Its value is only partly the total: filling it in forces you to name what matters and how much, which is usually where the disagreement in a team actually lives, and it stops the last thing you looked at from dominating. The sensitivity note is the honest addition most spreadsheets lack — if raising one weight by a point would change the winner, the matrix is telling you the decision is close and the weights are the real question, not that option B wins. Honest limits: it scores what you listed (a missing criterion is the usual mistake), and 1–5 scores are judgements, so treat it as a way to structure the conversation, not to end it.
